Kits Fail in Seconds, Not Strategy Decks

A bundle with five SKUs looks simple in Shopify and chaotic on a bench at 180 orders/hour. Packaging for kits is equal parts BOM, layout, and training. Marketing can invent kits faster than warehouses can absorb them — your job is to make pack-out boringly repeatable.

Design the Kit Like a Mini Workcell

1. Frozen BOM version — no silent swaps; every change bumps a pack-out version ID
2. Pick path — items staged in pack order, not alphabetical fantasy
3. Nesting map — photo of correct placement laminated at the station
4. Outer choice — mailer vs box decided by densest/fragile member, not the prettiest SKU
5. QC checkpoint — weight check or checklist scan before tape

If any step lives only in Slack lore, it is already broken.

Inserts vs Tribal Knowledge

Cardboard partitions, printed nest cards, or molded pulp beat "ask Sarah how it fits." When Sarah is on holiday, damage rates remember her. Budget inserts as packaging SKUs with lead times — not as craft projects the week of launch.

Subscription and Bundle Drift

Rotating inserts change cube. Re-validate DIM when marketing adds a "bonus jar." Keep a cube budget per shipment and a kill-switch if a promo item blows the outer size.

• Mis-ship rate (wrong component)
• Damage rate by kit ID
• DIM billed weight vs plan

Error-Proofing Ideas

• Unique cell shapes for bottles so wrong SKUs do not seat
• Colour cues on poly bags matching pick bins
• Scales at pack-out with target weight bands
• Barcode scan of kit ID before seal
• "Missing piece" foam voids that look wrong empty
